But wasn't it that Oda initially wanted to add the Supernova after the timeskip? He most definitely came up with them during the run of the manga, same as with the Shichibukai. Originally the Yonkou were supposed to be the only major antagonists apart from the marine which is quite surprising considering how late some of them were added into the story.You said it yourself, they brought up Azami probably because of bad rankings and dropping sales. Azami being involved was most likely planned however it was probably moved up, by both bad rankings and the editor change. It could also be a change of pace but that's to be seen. Its what Soma does after this match that I'm looking forward to, the consequences of this 2.5 year saga.
Final villains being planned in advance isn't evidence of having a pre-planned story. Its again just evidence of having an outline. Oda introduced the supernovas halfway through the story after a conversation with the editor that Luffy should probably have something akin to a rival(s). Oda came up with them in around 4-5 hours and now Law is an integral part of the story. I don't think Law existed as a character in Oda's mind back during post-Alabasta when Doflamingo was first introduced. This is Oda writing on the go. Oda pre-planning is having the SWs split up on Sabaody, which was supposedly planned back during or post-Enies Lobby. Oda is able to write everything is such a way so that it seems seamless. The stories that seem "spontaneous" are mangaka being much more "clumsy" at executing it seamlessly.
But Oda planning Sabaody during Enies Lobby means that he still planned it more than a year in advance. Or maybe Sabaody was already partly planned and he edited what he initially had to add the supernova. Or did he write that in an SBS? Haven't read them all, tbh.
But I guess you're right, the mangaka who write stuff "spontaneous" could just be clumsy at executing it, never really thought about it that way, but makes totally sense. I mean not every mangaka can be as good at story writing as Oda, but there certainly are contenders who have similar skills imo.
