Exactly! but i think he didn't like the idea of END plot and decided to change everything at the last second. Personally i wasn't satisfied about it because it's doesn't fit the story.
I would have liked to see it, fighting one of their own who was so powerful they couldn't not kill him would have been the ultimate challenge for the guild. I think by the time Tartaros ended and we got into the timeskip and then the new arc set up Zeref with a plan that didn't involve using Natsu, that the opportunity had gone. The two scenarios I think could've worked the best were:
I think for this very reason Mashima indirectly canceled the END plot because he only involved Gray with it. I think it would be better if Mashima used one of your scenario where Tartarous plan actually succeeded and Natsu turns into END but with giving eveyone relevance to the END plot not just Gray. I think you're probably right, I'd guess he started with the idea of Zeref invading with his own forces and there was so much going on that the opportunity for guild vs Natsu never came up, so he just tried to fold it in quickly and move on
Erza kinda stopped him and Acnologia was already involved so there would have been too many villains. If Natsu was captured after the first incounter with Zeref and turned into END that would have been an interesting plot point.
Natsu/END is going to defeat Zerologia in the next chapter.
yeah I think they expected Natsu to be like those Tartaros demons have a human form and demon form but what we seen from his transformation I think that was it, it was only flames around his body and big ass claws cause Natsu is a human body he wasn't created from etherious like the others were
