The Spriggan 12 were like 12 different individuals that Zeref assembled base on how powerful their magic were. They were dysfunctional as a team, and didn't really operate like one. Their teamwork was non-existent, and aside from August and Invel who were loyal, the rest were either too temperamental and wildly unpredictable (Irene/Dimaria/Wall), massive egos who lack respect (Ajeel/Neinhart), motivation (Brandish), discipline (Larcade), or just straight up weird (Statham). Add to that, most of them had their own agendas and were never really committed to the cause. It's no wonder they failed to deliver.
And most of that blame can fall on Zeref imo. When your supposed leader is constantly flip-flopping around his goals, and can't decide on what he actually wants, you can't buy that person's leadership. It doesn't inspire confidence in the followers. Irene had to take matters into her own hand to give him a kick up his ass. If she hadn't owe Zeref a debt of gratitude and due to August's presence, she'd have likely usurp power. Larcade is always AWOL, Neinhart never obeys his commands, Brandish voices her disdain openly, Ajeel talks down to his new recruit (Serena), and etc. Even Invel used Ice Slave on Mavis because he doubted Zeref would be too soft and release her.
This is stark contrast to the likes of Oracions Seis, who had great teamwork and chemistry. They fought as a unit, and cared for one another since they were childhood friends during their time as prisoners in the old ToH. And Tartaros was led by a charismatic leader in Mard Geer. The likes of Kyouka, Seilah and Torafuzar were excellent followers. While the rest were mostly committed to the cause. They had a clear objective, formulated a plan and would've succeeded if an unaccountable factor in the dragons had not interfere.
